[Publib] using IM for reference?

We are considering the use of instant messaging for reference services and would like to hear from other public libraries who are currently using such a service: how long have you had IM? do patrons use it? what pitfalls might we watch out for as we consider implementing IM? how do you let your patrons know the service is available and get them to add you to their buddy lists?  We are especiallly interested in the possibility of reaching teen patrons this way.
